Heat Sealing, Strapping, or Shrink Wrap? A Scenario-Based Guide to Picking Packaging Equipment (From Someone Who Bought Wrong Twice)

There's no "best" packaging machine. There's only the one that matches how your cartons actually move.

I've been specifying and installing packaging equipment since 2016 — impulse sealers, carton sealers, strapping machines, shrink tunnels. I've personally signed off on four machines that turned out to be wrong for the job. Rough estimate of the damage: $61,000 in resale losses, overtime, and rework. If I remember correctly, the worst single one was a semi-automatic strapping machine we kept for 14 months and ran at maybe 30% of its rated capacity.

Nobody handed me a checklist. I built one the hard way, after the third time a vendor's "recommended configuration" turned out to be a configuration for someone else's plant.

So here's the honest version: the question "which packaging machine should I buy" splits into four scenarios. Most buyers are in the first two and buy as if they're in the third. That's where the money goes.

The four scenarios, in one glance

Speed, format variety, labor cost. Pick your constraint.

  • A. Under ~300 parcels a day, high variation in box size → hand-held and manual tools. No automation.
  • B. 300–2,000 parcels a day, repeatable carton sizes → semi-automatic box sealing and arch strapping.
  • C. 2,000+ units a day on a dedicated line, narrow range of formats → inline sealing, strapping, and shrink systems.
  • D. The scenario where you shouldn't buy a machine at all — because you have a carton-size problem, not an equipment problem.

Details below. The order matters, because skipping ahead is exactly what cost me the $61,000.

Scenario A: under 300 parcels a day, many box sizes

Buy a decent hand held electric strapping machine, a quality impulse heat sealer for bags or poly, and a good tape dispenser. That's the whole kit.

A hand-held electric strapper tensions and friction-welds polypropylene strap without needing the package to be a fixed size — which is the entire point at this volume. Pricing runs roughly $200–$700 depending on strap width and battery vs. corded (based on industrial supplier quotes, early 2025; verify current pricing). A bench strapper costs less per unit of throughput, but it wants consistency you don't have.

Where people go wrong here: buying a semi-automatic case sealer because the spec sheet said "up to 1,200 cartons per hour." That number assumes one box size, no changeover, and a dedicated operator. I bought one for a line running ~150 parcels a day across nine carton sizes. Changeover took six to eight minutes. Our operator spent more time adjusting side rails and taping heads than he would have spent taping by hand. Eleven months later we sold it for $1,900. Purchase price: $4,800.

They warned me the semi-auto wouldn't pay back under 400 cartons a day. I didn't listen. We ate about $2,900 plus the labor of moving the thing twice.

Not ideal. But the lesson was cheap relative to what came later.

Scenario B: 300–2,000 parcels a day, repeatable carton sizes

This is where semi-automatic equipment earns its keep. Two specs decide your cost more than anything else.

First: uniform or random box sealing machine? A uniform case sealer runs one carton footprint per setup and typically lands in the $3,000–$8,000 range. A random case sealer adjusts automatically to mixed sizes and typically runs three to five times that (based on vendor quotes, 2024–2025; verify current pricing). If your mix is three to five sizes and you can batch them, a uniform sealer plus disciplined scheduling usually beats the random machine on payback.

Second: strap material for your automatic carton strapping machine. PP strap is cheaper and fine for light, stable loads. PET handles sharper edges, heavier loads, and higher tension. If your cartons ride on pallets and get fork-trucked, PP will snap and you'll spend the difference in rework.

One assumption that bit us: I assumed "automatic" on a strapping machine meant hands-free — that we'd feed it and walk away. It meant auto-feed and auto-tension, with manual folding and positioning. Nothing in the brochure was false. Nothing in it was complete, either. Always ask the vendor to run your worst carton through the machine before you sign. Not a demo carton. Yours.

Scenario C: 2,000+ units a day on a dedicated line

At this point the question shifts from "which machine" to "which line," and the mistakes get more expensive.

For bags and multi-packs, the decision is usually flow wrapper vs. L-sealer plus shrink tunnel. Flow wrappers are faster and use less film per pack. L-sealers are more forgiving on odd shapes and cheaper to tool for. The trap is shrink machine for packing sizing: buyers match tunnel length to conveyor speed and forget dwell time. Film needs time at temperature and then time to cool under tension. A tunnel that's technically fast enough can still give you seams that pull apart by the time the pallet reaches the truck.

Conveyor and drive behavior matters more than most buyers expect. Hard start-stop profiles stretch film unevenly and cause strap jams at the arch. Whatever drive family you're running — Danfoss VLT drives are one of the common ones on packaging lines — ask the builder to show you the ramp and torque settings they used, and get it in writing. A poorly tuned drive will look fine on day one and drift as the mechanics wear in.

Speaking of film claims: if your packaging says "recyclable," per FTC Green Guides (16 CFR Part 260), a recyclable claim should be substantiated by recycling access for a substantial majority of consumers where the item is sold. Film recyclability varies hard by region. Verify current guidance at ftc.gov before you print anything.

The honest limitation on shrink

I recommend shrink systems for retail display bundling, tamper evidence, tray unitizing, and multi-pack retail. If your product goes through a parcel carrier network as a standalone item, shrink film alone will not survive the ride, and the damage claims will cost you more than the box you skipped. You want a carton, with shrink as a secondary layer inside it. That's not a knock on the technology — it's a mismatch between the film's job and the carrier's abuse profile.

Scenario D: the one where you shouldn't buy a machine

This is the one that runs against everything the sales rep will tell you, and it's the most common situation I run into.

In 2021 we standardized on a single carton size to get a volume discount. Saved about $0.18 per box. Then our carriers' dimensional weight rules caught up with us, and we paid roughly $1,100 a month extra in shipping on under-filled cartons for the next two quarters. Net loss on the "savings" — you can do the math yourself.

When I compared our pre-2021 carton mix against the standardized version side by side — same products, same destinations — I finally understood why we kept feeling like we needed a faster machine. We didn't need speed. We needed five carton sizes instead of fourteen, which made every downstream decision trivial.

So before you buy anything: count your carton footprints. If you have more than six and fewer than 500 parcels a day, fixing the carton library is a no-brainer and it's free.

How to figure out which scenario you're actually in

Seven numbers. Get them before you take a single vendor call.

  1. Peak hour throughput, not daily average. Your machine must survive the worst hour, not the mean.
  2. Number of distinct box footprints. Not SKUs — footprints.
  3. Changeovers per shift. If it's more than three, automation math changes completely.
  4. Fully loaded labor rate for the person currently sealing and strapping.
  5. Cost of one hour of line downtime. If you don't know this, you can't evaluate a service contract.
  6. Site constraints: available floor space, ceiling height, single-phase or three-phase power, compressed air.
  7. Who maintains it. In-house tech or a service contract. This is the quiet deal-breaker on imported equipment.

Two more things worth checking before purchase, both of which I now treat as red flags if a vendor dodges them: machine guarding per the ANSI/PMMI B155.1 safety standard and OSHA 1910.212, and a written consumables cost per 1,000 units. If a builder can't tell you what a year of film, strap, and heater bands costs, they've never serviced one.

The bottom line: if you're under 300 parcels a day, start with a hand-held strapper and a hand sealer and put the capital into carton right-sizing. Between 300 and 2,000, semi-automatic sealing and strapping pays back — but only if you batch your sizes. Above 2,000 on a stable format, an inline system with properly tuned drives beats everything else, provided you understand that shrink film is not shipping protection.

Everything else is a sales conversation. These are just the numbers.
