How a Refrigerated Air Dryer Failure, a Danfoss Scroll Compressor, and One Bad Thermostat Changed My TCO Playbook

I still remember the call. It was 6:40 a.m., and our packaging line had stopped for the third time that week. I am a procurement manager at a 180-person food packaging company. I have managed our MRO and refrigeration parts budget, around $260,000 annually, for six years. I have negotiated with more than 14 vendors and tracked every order in our cost system.

When I first started managing critical spares, I assumed the lowest quote was always the best choice. Three budget overruns later, I learned about total cost of ownership. That June was another expensive reminder.

Our packaging line uses pneumatic actuators. They started sticking. Maintenance traced it to water carryover from a 400-cfm refrigerated air dryer. The drain solenoid was cycling erratically. My first thought was simple: replace the solenoid. It is just a coil and a body. Right? Wrong.

What we changed after that summer

We also created a two-tier purchasing policy. Critical refrigeration and compressed-air components need OEM or OEM-equivalent verification. Non-critical parts can go to the lowest qualified bidder. That policy cut our unplanned downtime from about 18 hours per quarter to 4 hours per quarter. It also reduced budget overruns by 22% over the next 12 months.
