I run packaging equipment procurement for a 180-person co-packer. We spend about $1.2M annually on capital equipment and rebuilds. Over the past seven years I have negotiated with 30+ OEMs, integrators, and film suppliers. I track every quote in a TCO spreadsheet because the sticker price is never the real price.
This comparison is simple: standalone vertical form seal machine with volumetric or auger filling vs multihead weigher integrated with a fill seal machine. I will use two product families we actually run: candy packaging machine lines and food grain packing machine lines. Search traffic lumps these together under form fill seal machine, but the right choice changes fast.
Why compare? Because a cheap VFFS with volumetric cups can look $18,000–$25,000 cheaper than a multihead weigher setup. Then you add giveaway, film waste, changeover labor, and quality rejects. The gap shrinks. Sometimes it flips.
My framework has four dimensions: weight accuracy and giveaway, speed and product fit, changeover and flexibility, and total cost of ownership over five years. I will score each directly, option one vs option two, not both have pros and cons.
Option one: volumetric or auger VFFS. For candy, volumetric cups are fast and simple. For irregular pieces? Unkind. We tested gummy bears on a volumetric vertical form seal machine in 2023. Target 100g. Actual ranged 92g to 108g. That is too much spread for retail.
Option two: multihead weigher plus fill seal machine. A multihead weigher (often searched as a multipond weigher) hits 0.5–2g standard deviation on 100g candy when product flows well. For food grain packing machine lines such as rice, beans, and lentils, it usually lands within 1–3g. Better accuracy means less giveaway.
Here is the math I use. At 60 packs/min, one shift, 250 days, a 3g giveaway on a 500g pack is 3.6 tons of product per year. At $2.50/kg, that is $9,000. Not theoretical. That was our 2024 rice line before we upgraded.
On a food grain packing machine, every 1g of unnecessary giveaway per 500g pack costs about $3,000 per year at 60 packs/min over one shift. Accuracy is a cost lever, not a spec sheet trophy.
Winner: option two for candy and premium grains. Option one can work for uniform, low-value products where giveaway is priced in.
Option one: vertical form fill seal machine alone. Speeds depend on film, fill method, and pack size. Our volumetric VFFS runs 50–80 packs/min on hard candy. Auger filling on flour or fine grain? 30–50 packs/min, dust everywhere (unfortunately). For candy packaging machine work, option one is compact and easy to clean.
Option two: multihead weigher integrated line. Weighing is not the bottleneck. A 14-head multihead weigher can do 80–140 weighings/min. The VFFS or fill seal machine becomes the limit. On our 2024 line, 100g candy ran 110 packs/min with a 10-head weigher. On 1kg rice, 55–65 packs/min.
But product fit matters more than raw speed. Sticky candy, chips, frozen items, irregular shapes: multihead wins. Free-flowing grain? A linear weigher or auger VFFS can be enough. The question is not what is fastest. It is what is fastest without giveaway and stoppages. Standard OEE formula: Availability times Performance times Quality. Brochure speed is only Performance.
Winner: option two for candy and mixed grain SKUs. Option one for simple, uniform, low-speed food grain packing machine jobs.
Option one: volumetric VFFS. Changeover is mechanical. Swap cups, change film, adjust sealing jaws. Our best option-one line changes from 100g to 200g candy in about 25 minutes. The bad one? 70 minutes and a lot of scrap. If you only run one or two SKUs, option one is fine.
Option two: multihead weigher plus fill seal machine. Recipe change is mostly on the HMI. But you still need film, former, and jaw changes. Our multihead line changes from candy to granola in 15 minutes, but only because we standardized film and former sizes. Before that, it was 45 minutes (a lesson learned the hard way).
For a candy packaging machine running seasonal SKUs, option two pays back. For a food grain packing machine running 5kg rice bags year-round, option one wins. Not a universal answer.
Winner: option two for high SKU count and seasonal candy. Option one for low SKU count and stable grain packaging.
I built a TCO calculator after getting burned on hidden fees twice. It includes purchase price and installation, factory acceptance testing and training, film waste during changeover and startup, giveaway, maintenance and spare parts, changeover labor and downtime, and quality rejects.
In 2023, I compared two quotes for a candy packaging machine. The volumetric VFFS quoted $86,000. The multihead weigher plus fill seal quoted $142,000. I almost went with the cheaper one. Then I calculated TCO.
The volumetric line had $7,200 per year in extra giveaway, $4,800 per year in changeover labor, and $3,100 per year in film waste. Over five years, that is $75,500 in hidden costs. The multihead line had higher upfront cost but $1,100 per year giveaway and $1,800 per year changeover. Five-year TCO: $161,500 vs $156,500. That is a $5,000 difference, not $56,000. And the multihead line gave us 22% more throughput.
For food grain packing machine lines, the numbers shift. Lower product value means giveaway hurts less. But labor and changeover still bite. Our rice line TCO favored option one by about $12,000 over five years because we run one SKU and rice is cheap.
Winner: option two for candy and high-value or irregular products. Option one for simple grain lines with low SKU count.
I care about TCO, but I also track customer complaints. When we used the volumetric VFFS for candy, we had three retailer complaints in one quarter: pack looks light, weight varies, seals look messy. That is a quality perception problem. Not a recall, but a trust problem.
When we switched to the multihead weigher line, feedback scores improved. Not because the candy changed. Because the packs were consistent. Accurate weight and clean seals signal that you control your process. In food grain packing machine work, a 5kg bag that looks tight and even reads as premium. A bag that is slack or dusty reads as budget.
There is something satisfying about seeing complaint rates drop after a capital upgrade. After six months of fighting the old line, finally getting consistent packs. That is the payoff.
So glad I did not approve the cheaper volumetric option for our candy packaging machine. Almost did, which would have meant more giveaway and more retailer friction. Dodged a bullet when I ran the 500-pack test instead of trusting the demo reel.
Choose a vertical form fill seal machine with volumetric or auger filling if you run one or two SKUs with uniform piece size, product value is low enough that 2–4g giveaway will not kill margin, floor space and upfront cash are tight, and you are packing free-flowing food grain packing machine products such as rice, beans, or sugar at moderate speed.
Choose a multihead weigher plus fill seal machine if you pack candy, sticky snacks, irregular pieces, or high-value grains; you change SKUs weekly or seasonally; retailers or buyers audit weight consistency; and you can handle the higher upfront cost for lower giveaway and better brand perception.
There is no universal winner. That is the honest answer. But if you are searching for a form fill seal machine and you lump candy and grain into the same project, stop. They do not have the same TCO. They do not have the same quality risk. And they should not have the same machine.
